ERP vs Custom Software: Which One Does Your Business Actually Need?
Most businesses ask this question backwards. The right starting point is not "which software" but "which parts of how we work are worth protecting".
We build custom software, so you would expect this post to argue for custom software. It does not. Roughly a third of the businesses that approach us for a custom ERP would be better served by a ready-made product, and we say so. Here is the framework we use.
Start with the 80% test
Take your three most important daily workflows — the ones that, if they stopped, would stop the business. Write down every step. Then check whether a ready-made product covers those steps without you changing anything important.
If a product handles 80% or more, buy it. Adapt your process to the missing 20%. The cost and risk of custom development is rarely worth recovering that last fifth.
If it handles less than 60%, and the gap is in the workflow that makes you money, custom starts to make sense.

Signs you should buy, not build
- Your process is broadly the same as your competitors'. Standard problems have standard solutions.
- You have fewer than ten people who will use the system.
- You need it running this month, not next quarter.
- Nobody internally can spend time answering a developer's questions each week. Custom projects fail without this.
- Your requirements are still changing weekly. Buy something cheap, learn what you need, build later.
Signs custom is worth it
- You are already paying several people to move data between systems by hand.
- Your pricing, production or scheduling logic is genuinely unusual — and it is why customers choose you.
- You have tried a ready-made product and abandoned it because it forced the wrong workflow.
- Per-user SaaS fees are becoming a real line item as you grow.
- You need it to work in Tamil, or to handle a compliance requirement no international product cares about.
The middle path most people miss
You do not have to choose one. The approach that works best for growing businesses is to buy the commodity parts and build only the differentiator.
Use Tally or Zoho Books for accounting — that is a solved problem and compliance changes constantly, so let a vendor keep up with it. Build custom only for the specific workflow that makes you money: your production scheduling, your quoting logic, your service dispatch. Connect the two with an integration.
This costs far less than a full custom ERP, ships months earlier, and you never have to maintain your own GST compliance code.
Before you decide
Spend a week writing down what actually happens in your business today — every form, every register, every WhatsApp message that carries an instruction. Most businesses discover during this exercise that two of their problems are process problems, not software problems, and can be fixed for free.
Whatever you buy or build afterwards will be better for it. This document is also the single most useful thing you can hand a development team, and it will measurably reduce your quote.
